COLLABORATIONS
I joined this project in January 2024 as a Product Manager, leading the end-to-end product lifecycle, including product planning and feature rollouts.
In the absence of a UX designer, I sometimes had to take on UX responsibilities.
Facilitated cross-functional collaboration between engineering, design, marketing, and sales teams to ensure timely and successful product launches.

PROBLEM STATEMENT
GAIN DEEPER INSIGHTS INTO USER NEEDS AND MOTIVATIONS
To gain a deep understanding of user needs and workflows, we conducted user interviews to uncover their desires and challenges. This research will inform product strategy and feature development:
FROM THE EDUCATION SECTOR
Conducted field visits and interviews with K-12 educators, including teachers, administrators, and instructional designers.
OUR CORPORATE PARTNERS
We have set up meetings with industry professionals, including L&D specialists, training managers, and executives, to discuss their corporate training needs.
KEY FINDINGS AND USER INSIGHTS
68% user prefers a clear interface and pre-built templates simplify the creation of 3D content.
Cross-platform accessibility was mentioned 13 times across all types of interviews.
Offers affordable plans compared to traditional 3D software.
*All interview data will be rigorously analyzed using qualitative research methods to identify key user needs, pain points, and opportunities for product innovation.
MY MISSION
To empower anyone to bring their complex ideas to life effortlessly, regardless of their 3D design or technical backgrounds. By providing an intuitive and user-friendly platform for creating and sharing immersive experiences, The XREditor aims to overcome the limitations of existing tools and make XR technology accessible to all.
UNDERSTAND THE USER & MARKET NEEDS
ISSUES WITH EXISTING PRODUCTS IN THE MARKET
Current XR development tools often require extensive knowledge of 3D modeling, coding, and complex software, making them inaccessible to most educators and content creators. This high barrier to entry, coupled with the time-consuming and complex nature of creating and sharing interactive XR experiences, significantly limits the widespread adoption of XR technologies in education and other sectors.
THE MARKET LANDSCAPE
To effectively position MixEditor in a B2B market, I conducted a comprehensive competitor analysis, focusing on key features, usability, market performance, technical performance, pricing, revenue models, and ✨AI integration.
This evaluation provides insights into the market landscape and identifies opportunities to bridge existing gaps.

How can we make XREditor stand out and deliver uniqie value to our users?
KEY DIFFERENTIATORS WILL MAKE US STAND OUT
2D Approach to 3D Design: Easier to learn.
PC-Based Platform: Stability rendering and speed.
Pre-built templates for Creating Interactive 3D: Creating interactive in just a few clicks.
Integrating AI✨: Help assist users in their workflows.
Multi-Platform Viewing and Sharing: Contents are shareable across platforms.
PRODUCT PLANNING
MoSCoW PRIORITIZATION
Using MoSCoW to list out the product features based on based on the shared business goals, user needs, and technical constraints.
SYSTEM ARCHITECTURE
The architecture is divided into: Business Scenarios, Core Functionality, User Interface & Experience, Backend & Cloud Services.
CHALLANGES & SOLUTIONS
Challenge 1 : Navigating trade-offs between technology and design
In many cases, 3D models with excessively high polygon counts pose significant challenges to both the editor's performance and visual quality. Striking a balance between visual fidelity and performance often requires compromising on design in certain scenarios.
Solution 1:
Reduced polygon counts by 40% using Blender’s decimation modifier, improving render speed by 2x without sacrificing visual quality.
Optimize 3D Models
Efficient Texturing
Asset Compression
Challenge 2 : No-Code Interactivity
The target audience included a wide range of users: educators, corporate trainers, and designers. These groups had conflicting requirements when creating XR contents.
Solution 2:
Developed a drag-and-drop timeline system and premade interaction bundles for common interactions:such as click, auto-start, hover, and other interaction events. Users can simply drag and drop the components onto the corresponding models.
Challenge 3 : Avoiding AI Hype, Solving Real User Needs
Text-to-3D AI tools are still experimental and unreliable, risking wasted time for users and bloating your XR Editor with features that don’t “just work.” Forcing immature AI into core workflows could frustrate users instead of empowering them.
Solution 3:
Conducted A/B testing with educators to identify AI use cases with the highest perceived utility, leading to a 30% increase in feature adoption.
AI Texture Generator: Let users type prompts (e.g., rusty metal) to generate textures they need. Allow in-editor refinement
AI Skybox Studio: Generate HDRI backgrounds or skyboxes via prompts (e.g., futuristic cityscape at dusk).
REFLECTION & FUTURE STEPS
When I look back on this project, I believe it was a turning point for me and my career, highlighting three key lessons:
The Art of Saying “No” ✋
Early on, I treated every request like a golden ticket—until our product vision started resembling a Frankenstein mashup of features. That’s when it hit me: saying “no” isn’t rude—it’s strategic.Bring engineers into the brainstorming before the Figma file has 200 frames 😭
One of the major lessons from this project I learned was should involve engineers team earlier in the design process. I used to treat engineers like magicians who’d “figure it out” after I handed over polished wireframes and PRDs. Now, I’ve started hosting weekly co-design sessions where engineers, designers, and I collaborate on solutions from the start. When Business Goals Shift, Pivot — But Don’t Panic! 🤦♀️
Midway through development, we faced pressure to accelerate the launch to meet revenue targets. But here is a thing, flexibility can be your superpower. We huddled as a team, slashed non-essentials (RIP, fancy dashboard), and doubled down on the core experience and features users actually needed. Was it ideal? Nope. But launching something valuable beat delaying everything.
Future Steps for 2025 🔭👀
I envision the product focusing on three key areas this year:
Smarter AI Tools 🤖✨
Based on user feedback, we’re refining AI to tackle real frustrations:Smart Tagging Tools: Imagine typing a keyword and watching your 3D assets auto-organize themselves. No more manual sorting—just more time for creativity.
Intuitive Workflows: We’re building AI features that anticipate your needs, so you can focus on what matters most.
Making user feedback a top priority ❤️📊
Quick polls & analytics: Simple in-app surveys and heatmaps to track what’s working—and what’s not.
Co-design labs: Regular sessions with current users to brainstorm and test new features, like real-time co-editing for collaborative projects.
A Fresh, Inclusive Look 🎨🌈
We’re giving the editor a refresh to match our brand and users’ needs:Making sure it’s accessible (e.g. keyboard shortcuts).
Simplifying the interface with reusable templates.
Guided tutorials to help new users dive in faster.
Thank You for Reading! 🙏
This is just the beginning—I’m thrilled to keep pushing boundaries and building solutions that truly make a difference.
